Choose the quotation scope from the interface boundary, not the machine's age. If the existing PLC inputs, connector pins, voltage levels, key functions and enclosure datums are controlled and unchanged, request a front-panel replacement. If the controller remains useful but the signal or mating interface changes, quote an adapter or harness conversion as a separately owned item. If service states, safety logic, controller I/O or operator workflow are changing, quote a complete control-interface upgrade and validate it at system level. That mixed-generation setting makes scope control the first RFQ decision.
Choose the smallest truthful retrofit scope
A brownfield line does not need the same intervention at every station. The front panel may be worn while the controller and I/O remain stable. Another station may have a supportable controller but an obsolete connector. A third may need new states, alarms or access rules because the process itself has changed.
Use three quote scopes instead of asking every supplier for a vague `HMI retrofit` price.

The table does not select the machine architecture. It prevents three different projects from being compared as if they were the same part. Purchasing can then compare prices within one scope and keep optional engineering work visible.
Read the live machine before reproducing its face
Do not start from the front photograph alone. A used panel tells you where the keys and window were, but it may not show what changed during years of repairs. An old connector can contain reassigned pins. A replacement PLC input card can use different electrical conditions. A field-made harness may no longer match the original drawing.
Create three evidence folders before supplier review.
**Folder A: operator intent.** Record every visible key, indicator, display region and service legend. For each control, identify the allowed machine states, expected acknowledgement, blocked states and recovery path. Separate a normal stop request from an emergency or safety function owned outside the membrane panel.
**Folder B: physical and electrical handoff.** Record panel outline, display opening, rigid key support, adhesive landing, tail exit, first bend, connector orientation and enclosure closing path. Add a connector-side pinout, contact or circuit map, active electrical condition and buyer-supplied voltage and current limits.
**Folder C: installed configuration.** Record PLC, I/O card, HMI/display board, firmware or program revision, harness and cabinet identifiers. Photograph orientation marks and both halves of the connector after removing customer names, serial numbers and unrelated equipment details.
Conflicts between the folders are useful findings. They show that the project needs investigation or an adapter scope before a production quote is fixed.
Use a red-flag sheet to stop scope creep
A short red-flag sheet is more useful than a long statement that the old part must be `exactly copied`. Give every open item one owner and one close condition.
- **No controlled pinout:** continuity-test the known-good assembly and connector through an authorized fixture; do not infer pin one from cable direction.
- **Different connector but the same number of positions:** freeze the exact mating family, keying, latch direction and cavity map before quoting an adapter.
- **New PLC or I/O card:** have the controls owner confirm input type, common reference, voltage, current and filtering. The panel supplier should not infer controller compatibility.
- **New alarm or service state:** issue a revised state-and-action definition before artwork approval. A new legend without controller acceptance criteria is incomplete.
- **Changed enclosure or display:** release the new cutout, support, adhesive landing and viewing area instead of scaling an old artwork file.
- **Unknown field repair:** treat the returned sample as evidence, not automatically as the design master. Compare it with drawings, a second known-good unit and the live machine.
- **Safety function on the front face:** identify the validated safety path and owner. A printed STOP legend does not make a normal membrane contact safety rated.
If an open item cannot be closed before the first quotation, price it as a named option with assumptions and required buyer input. Do not bury it in a generic tooling or engineering line.
Price unknowns as controlled options
A useful brownfield quotation separates fixed component work from uncertain interface work. That protects both sides from a low initial price that grows after samples arrive.
The base panel price can cover the defined graphic overlay, key construction, circuit, tail, connector or exposed contact, adhesive geometry and agreed inspection. List any reverse engineering, connector identification, adapter harness, interface PCB, enclosure fixture, artwork recreation, on-machine support or additional sample loop separately.
For each option, state its trigger. For example, `adapter harness required only if the installed mating connector differs from drawing revision C` is testable. `Extra engineering if needed` is not. State the deliverable too: an adapter schematic, controlled drawing, sample, inspection record or mounted test result.
Also separate one-time evidence from recurring production checks. A full machine-state test may be needed for approval, but it may not belong in every incoming inspection. Production checks can focus on controlled dimensions, print registration, continuity, contact behavior, tail geometry and connector assembly. The equipment owner retains the system-level regression test for future controller or program changes.
Stage acceptance around the production window
Brownfield work has an additional constraint: the line may have only a short maintenance window. A sample that is electrically plausible but lacks a rollback plan can turn that window into unplanned downtime.
Use four acceptance stages.
1. **Document review.** Close the three evidence folders, red flags, quote scope and owner list before tooling or artwork release.
2. **Bench comparison.** Compare the known-good part and candidate sample for dimensions, artwork, key response, circuit and connector identity. Record differences rather than adjusting the new part informally.
3. **Mounted dry run.** Fit the sample to a production-equivalent enclosure or controlled fixture. Check key support, display alignment, adhesive landing, tail route, connector access and cover closure before connecting it to the machine.
4. **Planned machine window.** Install the candidate under the controls owner's procedure, exercise the approved state list, record accepted and blocked inputs, then restore the known-good part if any result differs. Keep the removed part and rollback tools available until the station returns to the defined production state.
Approval should name the exact machine, controller, program, harness and panel revision range. If only one station was tested, do not declare the panel interchangeable across the entire plant because the cabinets look similar.
Define the component supplier boundary
A membrane HMI supplier can manufacture the overlay, windows, key zones, embossing where specified, tactile stack, spacer, adhesive geometry, printed circuit or FPC, tail, stiffener, connector and agreed indicator or backlight features. The supplier can inspect component dimensions, appearance, print registration, continuity, contact behavior, tail geometry and connector assembly against controlled inputs.
The supplier does not own PLC programming, machine states, safety logic, motion control, robot integration, network security, I/O-card selection, adapter electronics, cabinet ingress performance or final line validation unless those services are explicitly contracted to the qualified owner. A component-level continuity result does not prove that the machine accepts the input. A mounted functional result on one revision does not prove every legacy station is compatible.
Put this boundary in the quotation, sample report and change notice. If the controller, harness or state logic changes later, the equipment owner decides whether the approved panel range must be retested.

- tail exit, first-bend keepout, length, stiffener, connector latch direction, strain relief and cover motion;
- PLC, I/O, display board, firmware or program and harness revisions used for sample approval;
- known-good sample photos and measurements with private equipment details removed;
- red-flag sheet, optional engineering scopes and the owner responsible for closing each item;
- bench, mounted dry-run, machine-window and rollback acceptance criteria;
- prototype quantity, annual quantity range, traceability, packaging and change-control requirements.
